Implementation Methodology

From understanding processes to a controlled go-live

ERP success does not depend on accumulating features, but on disciplined progression from discovering operational realities to establishing a dependable platform that staff rely upon daily.

Our Philosophy: Operational Discipline Before Code

Experience proves that troubled ERP implementations rarely fail because of software shortcomings. They falter due to rushed timelines without data cleansing, inadequate staff training, or attempts to automate broken, undocumented workflows.

At ERPYE, we enforce a milestone-driven methodology. Progression between stages requires satisfying concrete exit evidence and mutual sign-off. Implementation duration is not a fixed marketing guarantee—it directly correlates with data readiness, internal team availability, and workflow scope.

The Five Project Stages

Projects are structured into five transparent stages ensuring oversight and control:

1

Discovery & Operational Analysis

Current-state analysis, stakeholder alignment, requirements mapping, and agreed project scope.

2

Solution Design & Fit-Gap

Mapping business requirements against standard Odoo features and planning justified customizations.

3

Build, Configuration & Data Migration

System configuration, module build, and rehearsing opening balance reconciliation.

4

Testing, Training & Readiness

End-to-end user acceptance testing and role-tailored practical training on realistic business scenarios.

5

Cutover, Stabilization & Improvement

Live cutover, intensive on-site stabilization support, and verifying financial report integrity.

Detailed Nine-Step Project Lifecycle

The following matrix details ERPYE’s responsibilities, client contributions, and the mandatory exit evidence required to advance:

Step 1

Discovery & Scope Definition

ERPYE Responsibility

Stakeholder interviews, legacy system audit, and defining project boundaries and constraints.

Client Team Contribution

Appointing an executive project sponsor, providing baseline operational data, and clarifying strategic priorities.

Mandatory Exit Evidence

Signed project charter, agreed scope assumptions, and identified core team members.

Step 2

Requirements & Process Analysis

ERPYE Responsibility

Document cycle analysis, bottleneck identification, and mapping accounting and operational workflows.

Client Team Contribution

Allocating department heads for discovery sessions and supplying approved transaction forms and vouchers.

Mandatory Exit Evidence

Approved process flowcharts and prioritized functional requirements register.

Step 3

Fit-Gap Analysis & Solution Design

ERPYE Responsibility

Evaluating standard Odoo features versus custom needs, designing architecture, and assessing risks.

Client Team Contribution

Deciding on process adjustments to fit standard features and approving design proposals.

Mandatory Exit Evidence

Signed-off fit-gap register, customization specification, and risk mitigation plan.

Step 4

Configuration & Justified Development

ERPYE Responsibility

Configuring charts of accounts, warehouses, workflows, permissions, and coding custom modules.

Client Team Contribution

Participating in sprint review walkthroughs and providing feedback on screen layouts and print templates.

Mandatory Exit Evidence

Configured staging environment with installed modules and technical changelog.

Step 5

Migration Rehearsals & Reconciliation

ERPYE Responsibility

Creating import templates, developing migration scripts, and executing opening balance test loads.

Client Team Contribution

Cleansing legacy master records, validating opening balances, and certifying accuracy.

Mandatory Exit Evidence

Reconciled opening balance trial report against legacy ledgers with documented exceptions.

Step 6

User Acceptance Testing (UAT)

ERPYE Responsibility

Structuring end-to-end test scenarios, supporting testers, and logging and resolving defects.

Client Team Contribution

Executing realistic daily business scenarios across all departments to verify operational readiness.

Mandatory Exit Evidence

Signed UAT sign-off certificate by department heads with zero open critical defects.

Step 7

Staff Training & Operational Readiness

ERPYE Responsibility

Delivering role-based hands-on user training, providing user manuals, and verifying backup plans.

Client Team Contribution

Ensuring mandatory staff attendance, completing practical assessments, and appointing system champions.

Mandatory Exit Evidence

Training completion register, certified user readiness, and named internal administrators.

Step 8

Cutover & Live Transition

ERPYE Responsibility

Executing timed cutover plan, migrating certified final balances, and opening live system transactions.

Client Team Contribution

Making the mutual Go/No-Go decision and freezing legacy system data entry according to plan.

Mandatory Exit Evidence

Successful live system cutover, first transactions posted, and day-one ledger reconciliation.

Step 9

Stabilization & Continuous Improvement

ERPYE Responsibility

On-site cutover support, auditing initial journal postings, and prioritizing backlog enhancements.

Client Team Contribution

Monitoring daily user compliance, reporting edge cases through designated channels, and closing month one.

Mandatory Exit Evidence

Successfully closed first fiscal month, delivered project documentation, and ongoing support handover.

Scope Governance & Mutual Responsibility

Any modification to the agreed scope is formally evaluated for its impact on delivery timelines and project budget before approval. Your financial leadership holds final authority over accounting policies and opening balances, while operational leaders validate workflow acceptance.

Installing or configuring an ERP system does not magically guarantee statutory compliance without internal adherence to verified operational and financial policies.
